Replacement Hotel Shampoo and Bath Gel: How to Match It

UMYAN · Oct 16, 2026

Replacement Hotel Shampoo and Bath Gel: How to Match It

To replace a hotel shampoo or bath gel without guests noticing, send the new supplier the product itself, its ingredient list and a description of the scent, then approve a side-by-side sample before ordering. You’re matching four things: the scent, the feel (lather and thickness), the appearance (colour and clarity) and the claims on the label.

Do that in the right order and most guests never know anything changed. Skip steps, and you get the review that says the shower “smells different now.”

We make hotel bath care and match existing products for properties, so here’s how a switch actually runs. It’s also the reason we keep formulas on file, so a reorder next year is a repeat and not a reinterpretation.

Why hotels end up needing a replacement

It’s rarely a choice made from a position of strength. The usual triggers:

  • The product is discontinued or the brand changes its range.
  • The price no longer works and you’ve been quoted something better elsewhere.
  • Minimums or lead times from the current supplier have become unmanageable.
  • Supply is unreliable, and you’ve run short once too often.
  • You’re rebranding and the bottle needs to change anyway.

In every case the brief is the same: change the supplier, keep the experience.

What to send a new supplier

The more you send, the closer the match. Gather these before you ask for a quote:

SendWhy it matters
Two bottles of the current productOne to open and use, one sealed as your permanent reference
The ingredient (INCI) listIt tells a formulator what the base is built from, and it’s the fastest route to a close match
A scent descriptionYour own words: fresh, floral, tea, woody. Fragrance is the hardest part to describe, so add notes from housekeeping and guests
Bottle size, closure and label artworkA flip cap swapped for a pump is a change guests do notice
The claims on the labelSulfate-free, vegan, fragrance-free. The new formula has to support every one
Your volumes and room mixThey set the format and the order size

Buying tip: keep a sealed bottle of the original and put a date on it. Months later, when someone says the new one smells different, you’ll be comparing against the real thing and not a memory.

What can be matched, and how closely

Be honest with yourself about this part, and ask any supplier to be honest with you.

The scent. A fragrance can be matched closely by a team with fragrance development behind it. We work with Givaudan on fragrance and hold 1,000+ in-house formulas to start from. “Closely” is the right word, though. Treat any promise of an identical scent with caution, and confirm it on a sample.

The feel. Lather, thickness and how the product rinses come from the base formula, so these are matched by using the product, not by reading a sheet.

The appearance. Our guest shampoo comes clear or pearlised, so tell us which the original is. If it’s tinted, say so, because a colour has to be agreed on a physical sample.

The claims. Classic, sulfate-free and vegan bases are all available. If your label says sulfate-free today, the replacement has to be sulfate-free, and the ingredient list should show it. How to check this is covered in what to put in a toiletry formula spec.

How to run the sample rounds

Don’t approve by sniffing the bottle. Test it the way a guest uses it:

  1. Use both products in a real shower, the original and the sample, on the same day.
  2. Smell them after rinsing and once dry. That’s the scent the guest takes out of the room.
  3. Compare thickness and lather side by side.
  4. Get housekeeping’s opinion. They handle every bottle and notice differences first.
  5. Plan for more than one round. The first sample is a starting point. Adjustments follow, then approval.

Physical samples are free before production, with free formula matching and design. Use the rounds. They cost you nothing and cost a wrong bulk order a great deal.

Plan the timeline backwards

Start from the date your current stock runs out, and work back:

Order-by date = run-out date − (sampling rounds + 25 working days production + transit + safety buffer)

Standard production is 25 working days from deposit, covering production only. Sampling happens before that clock starts, and shipping comes after. See what drives lead time for how to read a supplier’s number.

For example, a 150-room hotel whose supplier has just discontinued its shampoo shouldn’t wait for the last case. Order the replacement while the old one is still in the storeroom, so the two overlap and no room goes without.

Roll it out in phases

Once the sample is approved and the first order arrives:

  1. Trial in a block of rooms for a few weeks.
  2. Ask housekeeping whether anything handles differently: pump, cap, how full the bottles are.
  3. Watch your reviews for any mention of the bathroom products.
  4. Then switch the rest.

Don’t switch the whole property on the same day. If something is off, you want to find out on one floor.

Don’t change everything at once

The easiest way to lose a match is to change several things in the same order. Switching supplier, bottle size, closure and formula type together means that if guests react, you can’t tell why.

If you can, keep size, closure and format the same, and change only the supplier. Update the label last, once the product is approved. And if you’re also considering a move to refillable dispensers, do it as a separate step. When you do, keep the same formula in the bulk. How much bulk you’ll need is easy to work out once the formula is settled.

Minimums and cost

Custom-branded bottles start at 5,000 units per item, per reference, so a set of shampoo, conditioner, gel and lotion is four references. Prices are quoted per project because they move with the formula, fragrance, packaging and volume.

If 5,000 is more than one property uses, pool the order across a group, or ask about stock lines, which ship in smaller quantities.

Mistakes buyers make

  1. Sending a description and no product. Scent can’t be matched from words alone.
  2. Not keeping a sealed reference. There’s nothing to compare the next batch against.
  3. Approving without using it. A bottle that smells right can still lather wrong.
  4. Leaving no overlap. Ordering the replacement after the old stock has run out.
  5. Changing size, closure and formula together. You lose the ability to see what guests reacted to.
  6. Forgetting the label claims. A “sulfate-free” label on a formula that isn’t gets noticed.

Frequently asked questions

Can you match my current hotel shampoo? Yes. Send the product, its ingredient list and a description of the scent, and we match from 1,000+ in-house formulas, with fragrance developed alongside Givaudan. We send physical samples before production, and we’d always confirm the match on a side-by-side sample.

Will guests notice the change? Not if the scent, feel and appearance are matched and you keep the bottle format the same. That’s why we test in a real shower and not from the bottle.

What should I send a new supplier to replace a discontinued bath gel? Two bottles of the current product (one to use, one to keep sealed), its ingredient list, a scent description, the bottle size and closure, label artwork, and the claims on the label.

How long does a replacement take? Sampling comes first and varies with the number of rounds. Production is then 25 working days from deposit, and shipping is separate. Work backwards from your stock run-out date.

What is the minimum order for a replacement shampoo? 5,000 units per item for custom-branded bottles, with free formula matching, design and sampling before production.

Can I switch to bulk refills and a new supplier at the same time? It’s better as two steps. Change one thing at a time so you can tell what guests respond to.
